Every Signal Just Broke

Remember that guy from the commercials, walking around asking "can you hear me now?" into his phone, checking the signal everywhere he went?

That’s literally every hiring manager right now. Except the signal is gone and nobody is answering.

For years… hiring ran on a handful of reliable signals everyone trusted.

✔️ The resume told you where someone had been.
✔️ The cover letter told you they cared enough to try.
✔️ A sharp interview answer told you they probably knew their stuff.

Not perfect, but it mostly worked.

But within the last year, it’s become clear, those signals are no longer trustworthy.

The resume is AI-polished and might be fiction.
The cover letter takes four seconds to generate.
The flawless candidate interview might be reading it off a second screen while you talk.

Most hiring managers are not confused because AI is complicated or difficult to understand...

They are confused because EVERY signal they used to evaluate and judge strong candidates just went dead all at once, and nobody has figured how to replace them with new ones.

Know this… You have not forgotten how to hire…
The signals broke.

You just need different ones now.

The Ones That Still Work

But good news is, the signals that still work were never on paper.

Every signal AI broke had one thing in common... You could read it without the person in front of you, off a page or a screen.

That is exactly what AI can fake.

That’s why I built a five-step method for reading exactly those signals.
Not a checklist.
But A way of looking at a candidate and pulling out what a resume never could.

And keep in mind, I did not learn my five signature steps overnight. I built them over a decade of recruiting, watching thousands of placements and paying attention to what actually separated the ones that worked from the ones that did not.

I did not design them for this specific moment…
But not one of them can be faked by AI.

And each evaluates a part of the candidate that AI cannot reach.

After thousands of placements, these are the five steps, I would never skip.

#1: The X-Factor.

Before I see a single candidate, I decide what makes someone exceptional in this exact seat.

The target is set before anyone shows up, so there is nothing to game.

AI can mirror a job posting word for word. It cannot make someone actually be the person I already decided the role needs.

#2: Skills Verification

Then I make them show me instead of tell me.

A resume claims. A real task proves. AI writes a gorgeous line about the deals someone closed. It cannot solve the live problem you put in front of them. That gap is the widest it has ever been, and the only way to see it is to stop reading and start watching.

This is the step most people skip. It is the one that saves the most pain.

#3: Values Alignment

Skills get someone hired. Values decide whether you regret it.

Values do not live on a page. They surface in how someone answers when you ask about a moment that actually tested them.

AI types "I value honesty" as easily as you read it. It cannot survive a real dig into how someone behaves when honesty got expensive.

#4: Personality Assessment

People rehearse interviews. They cannot rehearse who they are under pressure.

A real assessment reads how someone operates, not how they present for 45 minutes.

AI coaches the perfect answer. It cannot fake a person across a genuine behavioral profile, or how they show up when the script runs out.

#5: Growth Potential

Lastly, I am not only asking whether someone can do the job today. I am asking where they are heading.

AI can inflate a title.
It cannot manufacture the real trajectory of someone who has been climbing for years, or fake how a driven person answers when you ask the hardest thing they’ve learned recently.

That answer is real or it is not, and you feel the difference in about four seconds.

Why This Holds

Every one of those five steps requires the person to actually be there. In a conversation, on a task, under a real question.

None can be done by AI on a screen at midnight.

That is not luck. Those were always the signals that told the truth. The resume and cover letter were always the weakest evidence in the pile.

AI just made it obvious by breaking them first.

So if you feel like you cannot tell who is real anymore, now you can.

One Thing Before Next Tuesday

Look at the role you are working on now and ask one question.

At what point does the candidate have to stop telling you things and actually show you something?

If the answer is "late" or "never," that is your problem in one sentence.

Move that moment earlier. The sooner someone has to do the thing instead of describe it, the sooner every broken signal stops mattering.

Key Takeaway

AI did not make hiring impossible. It made the easy signals worthless and left the real ones exactly where they always were.

Stop fixing the broken signals. And Start trusting the ones AI will never reach.

CATCH UP ON LATEST HIRING INSIGHTS

In this video, I break down the four major hiring shifts redefining the 2026 job market. You will see how AI in hiring is actually playing out in practice, why most companies failed to implement effective AI recruiting systems, and why in-person interviews, compliance, and human-in-the-loop recruiting are becoming critical again.
